When a CEO of one of our Peak Teams handed me Robert Coram’s Boyd: The Fighter Pilot Who Changed the Art of War, he told me he kept seeing parallels between John Boyd’s thinking and Peak OS.
The OODA Loop was the most obvious connection.
But as I went deeper into Boyd’s work, another connection became even more interesting.
Boyd spent a great deal of time thinking about what happens when organizations respond to complexity by adding more control.
More formal communication.
More reporting.
More centralized decision-making.
More internal process.
More organizational machinery intended to create certainty in an environment that is inherently uncertain.
In Organic Design for Command and Control, Boyd was wrestling with a fundamental organizational question: How can an organization maintain direction and cohesion while remaining adaptable enough to respond to a changing environment?
His answer was not simply better command and control.
Boyd emphasized insight and vision, focus and direction, adaptability, trust, implicit connections, interaction with the external environment, and the ability for people throughout the organization to exercise initiative. He warned against building explicit internal arrangements that interfere with the organization's ability to interact with reality and adapt.
Reading that, I understood another reason the CEO had seen Peak in Boyd.
I had arrived at the same fundamental organizational tension through more than two decades of working with hundreds of founders, CEOs, leadership teams, and growth companies.
Companies need structure.

But alignment cannot become centralized control.
They need accountability.
But accountability cannot require leaders to inspect every decision.
They need repeatable systems.

So the organization responds.
It adds meetings.

This is one of the ideas from Boyd’s Organic Design that connected most strongly with my experience.
Boyd argued against allowing increasingly explicit internal arrangements to interfere with an organization’s interaction with the external world. His alternative was to create conditions in which leaders and people throughout the organization could continually interact with reality and with one another, develop a more similar orientation, reduce friction, and adapt faster.
That idea matters far beyond military organizations.
Companies can become inward-facing remarkably quickly.
Internal processes become more important than customers.
Meeting the reporting requirement becomes more important than understanding what the metric means.
Completing the planning template becomes more important than asking whether the plan still makes sense.
Following the approval process becomes more important than making the decision while the opportunity still exists.

Execution should never exist to serve the system.

One way I think about a good operating system is that it should reduce the amount of unnecessary energy required for an organization to work together.
People should spend less time asking:
What are our priorities?
Who owns this?
Where do I find that?
Did we already make this decision?
Does another team know about this?
Why are we having this meeting?
Is this still part of the plan?
Who has final authority?
What happened to that commitment?
Those questions represent organizational friction.
Every one of them takes time and attention away from execution.
Good systems reduce that friction by creating clarity in advance.
The direction is understood.
Outcomes are visible.
Ownership is clear.
Performance can be seen.
Important issues have a place to go.
Decisions create action.
Teams know when they need to coordinate.
The organization has a predictable rhythm for reconnecting.
This is a very different idea from adding control.
The goal is to make coordinated execution easier.
Boyd’s Organic Design Balances Direction With Adaptability
One of the most valuable aspects of Boyd’s thinking is that he did not frame the problem as a choice between structure and freedom.
His Organic Design work explicitly identifies the need for both focus and direction and adaptability. He connects focus and direction to a clear goal or aim, while adaptability is necessary to cope with uncertain and continuously changing circumstances.
That balance is central to Peak OS.
An organization needs to know where it is going.
It also needs to be able to change how it gets there.
It needs clear outcomes.
It also needs the ability to revise assumptions.
It needs accountability.
It also needs people capable of responding intelligently when reality changes.
It needs a plan.
It also needs to understand that the plan is a hypothesis about the future, not a contract with it.
This is where weak operating systems become dangerous.
They can confuse discipline with rigidity.

This is one of the strongest lessons I have taken from working with hundreds of teams.
The best organizations do not choose between alignment and autonomy.
They create both.
I think of this as aligned autonomy.
Without alignment, autonomy can create fragmentation.
Sales pursues one direction.
Product pursues another.
Engineering optimizes another.
Marketing believes something else matters.
Everyone has freedom.
The company has no cohesion.
But autonomy without clarity is not empowerment.
It is organizational drift.
The opposite extreme is equally problematic.
Leadership defines the strategy.
Then leadership defines every objective.
Then leadership defines every action.
Then every meaningful decision requires approval.
The organization becomes aligned because everyone is waiting for the same small group of people to tell them what happens next.
That is not scale.

The Five SCALE Behaviors Are an Adaptive System
When I developed the five SCALE behaviors—Symbiosis, Communication, Alignment, Learning, and Empowerment—I was not trying to design a theoretical model of organizational adaptability.
I was looking at what the strongest teams actually did.
Over time, I realized the five behaviors work together as an adaptive system.
Symbiosis creates trust.
People believe teammates are working for the success of the whole. That reduces defensive behavior and makes coordination easier.
Communication creates shared understanding.
Important information moves. Problems surface. People understand what other teams need.
Alignment creates direction.
People understand where the organization is going and what matters.
Learning creates adaptability.
The team continually compares expectations with reality and modifies its behavior.
Empowerment creates initiative.
People have enough clarity and authority to act without continually waiting for the top.
Those behaviors reinforce one another.
And they correspond remarkably well to the organizational qualities Boyd believed were necessary for an organization to retain cohesion and initiative while adapting under uncertainty.
The system does not produce control by narrowing human behavior.
It produces coordination by improving human behavior.
That distinction matters.
Alignment Should Reduce the Need for Instructions
One of the simplest tests of an operating system is what happens after alignment improves.
Does leadership need to give more instructions?
Or fewer?
I believe the answer should be fewer.
If people understand the mission, where the organization is headed, what success looks like, and what outcomes they own, those shared conditions should guide many smaller decisions.
The CEO should not need to explain the strategy every time someone encounters an unexpected situation.

I think that is backward.

If KPIs are consistently available and understood, leaders do not need to request another special report to know what is happening.
If dependencies are surfaced through the operating rhythm, leadership does not need to insert itself into every cross-functional conversation.
Visibility should allow teams and leaders to understand reality without repeatedly interrupting execution to reconstruct it.
This connects closely with an interesting distinction in Boyd’s Organic Design.
His briefing argues that direction and shaping should be clear, while assessment should avoid interfering with the system being assessed. The purpose of understanding what is happening is to improve the organization's ability to cope with unfolding circumstances, not to distort operations through constant intervention.
That is an important lesson for business leaders.

This sounds counterintuitive to some leaders.
Strong accountability should create more freedom.

This may be one of the most practical distinctions between an operating system and bureaucracy.
When no reliable operating rhythm exists, organizations coordinate reactively.
Someone sees a problem.
Meeting.
Someone needs an update.
Meeting.
Two teams disagree.
Meeting.
Something goes off course.
Meeting.
A decision is needed.
Another meeting.
Eventually calendars fill with coordination work because the organization has no dependable place where coordination occurs.
A strong operating rhythm creates predictability.

Organizations also become bureaucratic when problems move through slow, complicated escalation paths.

Another stakeholder needs to be consulted.
Another approval is required.
By the time a decision is made, the environment may already have changed.

I have seen teams make the mistake of abandoning their operating discipline precisely when the environment becomes uncertain.
Things change.
The plan gets disrupted.
A major customer leaves.
A market opportunity appears.
The company suddenly says:
“We're too busy for the system right now.”
That is exactly when the system matters most.

There is a practical way to test whether an operating system is working.
Look at the CEO.
Does everything still require them?
Do they still have to translate between teams?
Are they still explaining priorities repeatedly?
Do they still have to ask whether commitments are on track?
Are they resolving every cross-functional issue?
Are leaders waiting for their opinion before moving?
If so, the company may have implemented processes without creating organizational capability.
A successful operating system should gradually move more execution into the organization.
The CEO maintains direction.
The CEO sees the whole.
The CEO makes decisions that genuinely belong to the CEO.
But leadership no longer has to manually hold every piece of the company together.
Shared direction holds some of it.
Trust holds some of it.
Visibility holds some of it.
Ownership holds some of it.

Organizational learning holds some of it.
The system becomes the connective tissue.

Artificial intelligence will make this distinction increasingly important.
AI will allow teams to generate analysis, content, code, decisions, and work faster.
Organizations will gain enormous productive capability.
The wrong response would be to surround that new capability with layers of centralized approval because leadership is uncomfortable with the increased speed.
That would create a strange outcome: more technological capability producing more organizational bureaucracy.

Better visibility.

Faster learning loops.

That creates more time for execution.
More room for judgment.
More initiative.
More learning.
More adaptation.
More focus on customers and the external environment.
The strongest system is therefore not necessarily the one with the most process.
It is the one that creates the greatest organizational capability with the least unnecessary friction.
After working with hundreds of teams, that is one of the clearest lessons I have learned.
